Why a Site Survey Is the Most Critical Step in BMS Automation — Before You Design Anything

Every BMS Automation project begins with a brief. A consultant hands over a scope document: 200 IO points, 11 panels, a BACnet IP backbone. The bid goes out. The price is fixed. The timeline is committed. Then commissioning begins — and the site tells a completely different story.

The IO List Is Never Final — Until Someone Walks the Site

The gap between what was drawn and what was actually built swallows project budgets, stretches timelines by six to eight weeks, and erodes customer trust that took years to build. In Indian construction — where brownfield retrofits, multi-vendor environments, and aging drawings are the norm — this gap is not the exception. It is the rule.

The drawings tell you what was planned. The site tells you what was built. Between them sits 15 to 20 percent of the BMS scope.

A Real Scenario: 200 Points on Paper, 287 Points on Site

Consider a pharma facility in Vizag. The consultant's brief: 200 IO points across the chiller plant, AHUs, cleanroom utilities, and DG/UPS systems. A straightforward BMS Automation scope — or so it appeared.

Our pre-sales engineer requested one hour with the plant. The plant team agreed. Four hours later, after walking every panel room, every duct shaft, the chiller plant, and each utility floor, the picture was completely different:

  • 287 IO points across the same equipment scope — not 200

What a Thorough BMS Site Survey Covers

A professional Building Management System site survey is not a walkthrough. It is a structured audit across every dimension of the installation.

1. Equipment Inventory

  • Walk every plant room, panel room, and utility shaft
  • Count actual equipment; confirm against the IO list in the brief
  • Flag equipment present on site but absent from the brief — and vice versa

2. Panel Assessment

  • Photograph every existing electrical and control panel
  • Note panel sizes and available real estate for new BMS panels
  • Note IP rating, ambient temperature, dust, and moisture exposure
Result: A clear picture of whether new BMS panels need dedicated rooms or can fit within existing spaces.

3. Cable Tray and Cable Route Survey

  • Trace cable trays from each field panel back to the BMS panel location
  • Estimate cable lengths — minimum and maximum per IO point
  • Flag tray congestion — existing cables filling more than 70% of tray capacity is a red flag

4. Piping and Valve Location Verification

  • Walk chilled-water, condenser-water, and refrigerant routing
  • Confirm sensor mounting and valve locations allow for actuator installation
  • Confirm flow direction — often opposite to drawing in older installations

5. Existing Automation and Protocol Mapping

  • Identify what is already automated — these become Modbus or BACnet integration points, not new IO
  • Photograph existing protocol-converter and gateway boxes
  • Note proprietary controllers requiring a gateway or driver
Result: No duplicate IO budgeted for equipment that is already automated.

6. Network Infrastructure

  • Locate IT rooms and network closets
  • Determine BACnet IP backbone routing — fibre, copper, or mixed
  • Coordinate with IT department on IP allocation and security policies

7. BMS Server and Front-End Location

  • Confirm where the BMS server, supervisor controllers, and operator workstation will be located
  • Verify the IT room is adequately cooled for additional equipment

8. RS-485 and MS/TP Chain Planning

  • Walk every RS-485 chain candidate route
  • Confirm distances, isolation requirements, and ground-loop risks
  • Identify where chains must be split for distance or device-count reasons

9. Power Supply Confirmation

  • Confirm UPS-backed sockets at panel locations
  • Review 24V-DC distribution requirements
  • Coordinate with the electrical contractor for PCC tap-offs

What the Survey Document Delivers

  • Risk register — sensor mounting concerns, congested trays, missing equipment, vendor-specific protocol risks

This document moves the scope conversation to before contract signing — where it belongs — rather than during commissioning, where it is most expensive.

How the Conversation Changes

When our pre-sales engineer returned from the Vizag site survey with 87 additional IO points documented, the consultant called the customer with three clear options:

  • Adjust the BoQ to include all 287 IO points — the most accurate final design
  • Defer the additional 87 points to Phase 2 — a known scope risk, planned for later
  • Drop them from scope — accept under-instrumentation in those zones

The customer chose Option 1. The project started with accurate scope. Commissioning ran three weeks ahead of the original schedule because there were no surprises during cabling.

Outcome: This is what every Building Management System project should achieve — and it is only possible when the site survey happens before the design, not after.
